Japan Entry Plan — market study + GTMDepartment-store, hotel-boutique and designer-store introductionsSix-month business-development retainerDedicated Japanese social channels — client-ownedJapanese site localization, translation and deck preparationTrade-show timing for in-person introductions

A family-owned Italian house making handmade charm jewellery, strong in tourist-facing retail at home and deliberately niche. Japan rewards exactly that kind of provenance and craft, but the doors that sell it — department-store concessions, hotel boutiques, designer stores — open through relationships and warm introduction rather than cold approach. The house also needed a defensible read on Japanese demand before committing spend, and any first move had to be timed around the summer break and the September trade-show window.

Japan Entry Plan — market study + GTMEntry-model scenarios: master franchise vs JV vs directCity selection and site strategyMaster-franchise and JV partner searchLease access and location vettingRepresentation retainer + commission on signature

The group runs several café brands and had prioritised the US and Australia, with a master franchise already trading in one of them. Japan was attractive, but the entry model was unresolved: a master franchise preserves menu control and lets them train staff abroad, while a JV brings capital they would otherwise fund themselves. Picking wrong is expensive and slow to undo — deals of this kind typically take six to twelve months to close in Japan.

Launching a professional audio hardware brand means building everything before a single unit ships — factories, supply chain, QA pipelines, multi-region warehousing, customer service, software, licensing, tax compliance, and product roadmap. Most early-stage hardware companies outsource half of this and lose on margin or quality. The alternative is bringing it all in-house, which demands unusual depth of capability across both hardware and software.

A luxury watch maison in the Tudor / Grand Seiko tier — deep catalog across entry mechanical, core collection, and flagship pieces — needed to reach the next generation of enthusiasts and collectors without diluting the brand or burning budget on traditional prestige campaigns. Horology culture is being rewritten in real time on short-form — wrist shots, movement reveals, heritage storytelling — but the half-life of a single post is days, not months. Winning there demands consistent output, testing velocity, and ownership of the distribution.

AI SaaS · White-Label Platform

Full-Stack SaaS DevelopmentAI Agent ArchitectureWhite-Label Platform DesignData Ingestion PipelinesProduct Design

The Challenge

Every thriving niche community — ComfyUI, open-source AI, 3D printing, game modding — hits the same infrastructure wall.

Discovery is scattered across GitHub, Reddit, Discord, and personal blogs, and anyone who tries to build a unified directory quickly realizes they need a web scraper, CMS, analytics, SEO tooling, social scheduler, blog engine, moderation, support, and localization — typically 5–10 SaaS subscriptions stitched together with API keys, costing $500–$2,000+/month.

Our Approach

Medusa Japan built Nodian as a turnkey AI-powered discovery platform — one admin panel that replaces the entire toolchain.

Eleven specialized AI agents handle ingestion from 25+ sources, quality scoring, hardware-compatibility checks (VRAM estimates, dependency maps), NSFW moderation, enrichment, and automated publishing.

The platform is architected white-label from day one on Next.js + Supabase + edge functions, with 10-language localization, SSO, and enterprise compliance controls built in, so the same deployment can be rebranded and launched for any niche vertical in weeks rather than months.

The Outcome

Nodian currently powers the ComfyUI ecosystem with 7,817+ curated resources — 235+ workflows, 2,814+ models & LoRAs, and 4,204+ custom nodes — each enriched, scored, and continuously updated without manual curation.

The white-label mode is production-ready for partner deployments, consolidating what would normally cost $500–2,000+/month in stitched SaaS subscriptions into one platform.

Key Results

  • 7,817+ curated resources (235 workflows, 2,814 models & LoRAs, 4,204 custom nodes)
  • 11 specialized AI agents running ingestion, scoring, enrichment, and moderation
  • 25+ content sources ingested automatically
  • 10-language localization built in, ready for white-label deployment
  • Replaces 5–10 SaaS subscriptions ($500–$2,000+/month) in one platform

A European studio was launching the sequel to a popular city-building title in Japan, targeting city-building enthusiasts aged 25-45 with a focus on returning players from the first game. Sequels live or die on launch visibility inside the existing fan base — a missed launch window is hard to recover.
